A cross-team handoff needs a next action

What an agent includes when work moves from one team to another: the receiving team's next action, evidence, acceptance, and a return condition.

The implementation agent posts “handoff complete” with a long project summary. Customer success cannot tell whether to schedule training, confirm acceptance, or wait for Engineering. Everyone has the information, yet the next action needs a meeting.

A HubSpot community conversation about onboarding asks how to move closed deals into a process with what a customer success manager needs. The agent version asks what must survive the transfer so the next team can act without asking the customer to start over.

Organize around the receiving team's decision#

A handoff packet starts from the recipient's job and skips the chronology of what the first team did. If customer success must launch training, it needs the intended audience, readiness conditions, agreed dates, and remaining blockers. Detailed debugging notes go behind a link unless they change the training decision.

Say an implementation project finishes its technical configuration and the customer has not named the training administrator. Engineering has completed its part; customer success owns the missing contact. “Complete” hides the dependency and “blocked” hides progress, so the handoff says exactly that.

State the boundary between teams in one sentence: “Implementation has verified configuration; customer success now needs to obtain the training contact and schedule the first session.” It names both the finished work and the next responsibility, as a generic status label does not.

Include a small acceptance checklist#

  1. The destination team and a real intake route are identified.
  2. The next action is a task that team can perform.
  3. Required evidence is linked and accessible to the recipient.
  4. Open questions have owners and do not sit in notes.
  5. The receiving team has accepted the work, or the handoff is visibly pending.
  6. The originating team knows which questions can return to it.

Acceptance happens in the team's normal system, so add no ceremony when an assignment or queue transition already records it. A delivered notification does not count as acceptance.

Include an explicit return condition. If the configuration check fails during training preparation, customer success returns the technical issue to implementation with the failing check attached. Without it, a bounced ticket looks like an ownership dispute rather than a failed prerequisite.

Keep the customer out of internal reconstruction#

The customer should not have to explain the same purchase objective and technical constraints to every department. Ask the agent to carry those reviewed facts forward with sources and limits, and never copy speculative sales notes as established customer commitments.

If the recipient cannot open a linked document, repair access through its owner or provide an approved extract. Do not copy restricted material into a more visible ticket as a shortcut; a handoff that crosses team boundaries can also cross information boundaries.

When a project changes during transfer, mark what changed and which acceptance conditions it affects. A newly discovered dependency must not silently invalidate an earlier readiness statement. The recipient needs enough to continue, adjust the plan, or return a specific issue.

Recover a handoff that nobody accepted#

First establish where the work lives and whether anyone has begun acting on it, because a second packet to a second team creates duplicate customer outreach. Find the original destination, identify the missing acceptance, and make one assignment through the escalation route.

Keep the original packet and why it failed. Common causes are an unstaffed intake queue, missing evidence, the wrong team, and a next action outside the recipient's authority. Each needs a different repair; a longer summary fixes none.

Try the process with an unavailable owner, inaccessible evidence, a partially complete project, and a recipient who rejects the work for a valid reason, and check whether the next person can begin without another discovery conversation.

Deixic exposes company knowledge to your current agent over MCP. Keep team-specific methods explicit and use action history to tell a requested transfer from a completed update. The rollout checklist covers where such handoffs fit as more teams adopt agents.
